There’s a lot of conversation right now about how artificial intelligence is going to transform real estate. And it will. But not in the way most people think.

The narrative is that AI makes things faster. Easier. More efficient. That it can write your marketing, analyze your deals, and guide your decisions. All of that is true. And it still misses the point. Because the real value of AI isn’t in the answers it gives you. It’s in how it sharpens the way you think.

From Information to Insight

Early in my consulting career, I was working on a project where I had been asked to analyze a set of data and present my findings. I did what most people do. I pulled together the numbers, organized the information, and walked through the findings. I thought I had done a thorough job. And when I finished, the response I got was simple:

“So what?”

Not dismissive. Not critical. Just direct. At the time, it caught me off guard. But it turned out to be one of the most important lessons I’ve carried forward. Because what I had presented was information. What was needed was insight. What did it mean? Why did it matter? And what should be done because of it?

That moment forced a shift in how I approached problems—from reporting what I saw to interpreting what it meant. And that distinction matters even more today. Because AI is exceptionally good at producing information. It can summarize, organize, and generate content at a level and speed we’ve never seen before. But insight? Judgment? Context? That still requires you.

AI as a Thinking Partner

The way I use AI in my business isn’t as a shortcut. It’s as a thinking partner. It helps me:

  • Pressure test ideas
  • Explore alternative perspectives
  • Refine positioning and messaging
  • Challenge my own assumptions

But it doesn’t replace the most important part of the process, which is deciding what actually matters. Because without that filter, AI doesn’t create clarity. It creates noise.

A Real-World Example

Let me give you a simple example of how this actually shows up in my business. I was working on the positioning and pricing strategy for a home that didn’t fit neatly into the market. It was a thoughtfully designed, high-quality property set on the grounds of a former historic ranch—an incredible setting—but with location factors that could influence how buyers perceived value, including road noise and proximity to a more active corridor.

The previous listing had struggled. Not because of the home itself, but because the way it was positioned didn’t fully align with how buyers were evaluating it. So the question became: What will buyers actually value—and what will they discount?

That’s where I used AI as a thinking partner. I outlined the strengths of the property, the tradeoffs, and the competitive landscape, and then pressure tested different approaches:

  • Where does the architectural design carry a premium?
  • How does this compare to quieter, more secluded alternatives?
  • At what point does perceived value start to break down?

AI didn’t give me the answer. What it did was surface the competing perspectives more clearly. It helped map how different buyers might interpret the same property in very different ways—and where our positioning needed to be precise to guide that perception.

From there, I applied experience and judgment to shape both the narrative and the pricing strategy in a way that aligned with how the market actually thinks, not just how the data reads.

Most pricing strategies react to the market. The goal here was to get in front of it. To create clarity early. To drive the right attention. And to control the conversation, rather than respond to it. And when you get that right, you’re no longer reacting to the market—you’re shaping how it responds. That’s the difference. Not replacing decision-making, but refining it.

Where AI Creates Real Value

Used the right way, AI can elevate how we serve clients in meaningful ways.

  1. Sharper Positioning and Storytelling
    It helps clarify the narrative and align the story with the right buyer.
  2. More Thoughtful Market Interpretation
    It processes data quickly—but more importantly, it helps frame better questions. And better questions lead to better decisions.
  3. Better Preparation and Strategy
    From listing preparation to negotiation planning, it helps map scenarios, identify risks, and ensure nothing gets overlooked.

But in every case, the value isn’t coming from AI alone. It’s coming from how it’s being used.

Where AI Can Go Wrong

This is where the conversation needs more honesty. AI is powerful, but it’s not inherently accurate, and it’s not inherently strategic. Without context and experience, it can just as easily lead you in the wrong direction.

  1. Treating AI Output as Fact
    AI generates responses based on patterns, not certainty.
  2. Lack of Context
    Real estate is hyper-local and nuanced. Without the right inputs, the outputs may sound right, but miss the mark.
  3. Replacing Judgment Instead of Enhancing It
    The real risk isn’t bad information. It’s outsourcing your thinking.

And in a business where decisions carry real financial and emotional consequences, that matters.

The Real Opportunity

The agents who benefit most from AI won’t be the ones who use it the most. They’ll be the ones who use it the best. Who understand that:

  • AI accelerates thinking—it doesn’t replace it
  • Better inputs lead to better outputs
  • Experience is still the differentiator

Because at the end of the day, clients aren’t hiring technology. They’re hiring judgment. They’re hiring someone who can interpret the market, navigate complexity, and guide them toward the right decision. AI can support that. But it can’t substitute for it.

AI is changing how we work. That’s not a question. But the real shift isn’t technological, it’s intellectual. The advantage won’t come from access to AI. Everyone will have that. It will come from how effectively you think with it. And that’s where the opportunity is.
